Roadmap, metrics and what we're testing
Three phases, a North Star in two layers, and seven bets inside the bet, not field-tested yet.
Prototype, simulated dataSharma Roadlines and its 24 trucks are simulated. Research figures are marked unverified until each page is opened and quoted.
Roadmap
Phase 1 0–6 months
- The daily close, brief and evidence on existing streams (AIS-140/OEM, FASTag, e-way bill, bill OCR)
- L1–L2
- 3 pilot fleets in Jaipur, Kishangarh and Delhi
- Measure the wrong-flag rate before owners see flags
- Start NBFC referral-pilot talks
Phase 2 6–12 months
- L3 SOPs, L4 guardrails, benchmarks
- The first NBFC lending partnership, with consent flow (AA/DPDP)
- The EV 2W/3W delivery-fleet ledger, adding battery health
Phase 3 12–24 months
- Insurance pricing, once IRDAI's commercial-vehicle pay-as-you-drive matures
- Resale certificates
- Self-closing settlement
Not building
- Our own hardware or dongle
- Video dashcams for the long tail
- A load marketplace
- Our own NBFC (a stated option later, not now)
- A fuel card
- Driver scoring without the driver's side
- The phases and their timing are our plan, not a commitment anyone has made. Assumption
- Until a lending partner signs, the paid tiers and the pilot budget fund Free. Assumption
Metrics
North Star · Urja, the munshi
₹ recovered per truck per month
Guardrail: wrong flags under 10%.
Urja wins when owners recover money they’d otherwise lose. If it cries wolf, trust disappears.
North Star · the SuprFleet bet, the layer above
Verified truck-months
It ties owner value (closed books) to the asset a lender trusts.
- A verified truck-month has at least 25 verified days. Assumption
- A verified day: the books closed, every trip reconciled, and no unresolved flag older than 48 h. Assumption
Primary metrics
- % of mornings the brief is opened
- % of flags acted on within 24 h50% or more Assumption Our target; to calibrate in the pilot (EXE47)
- ₹ recovered per truck per month
- Daily-close completion rateOn 25 or more days a month Assumption Our target; to calibrate in the pilot (EXE47)
- Free → Munshi conversion10% within 90 days Assumption Our target; to calibrate in the pilot (EXE47)
- Loan-ready trucks and loans referred
Guardrails
- Wrong-flag rate (driver disputes accepted as innocent)Under 10%
- Driver 90-day retentionTracked; no line set yet
- Owner churnUnder 3% a month Assumption Our target; to calibrate in the pilot (EXE47)
- Ask answer accuracyEval ≥ 9/10 by the model
- Consent revocationsUnder 2% a month Assumption Our target; to calibrate in the pilot (EXE47)
- Cost to serveUnder ₹100 per truck per month
- The guardrail lines are our targets, not measurements. Assumption
Hypotheses
Seven bets inside the bet. None is field-tested yet; the research leans for or against.
H1Leakage is material for small fleets
Verdict Supported, but the number is soft (~8% oft-cited; vendor 10–37%).
Research for
- Fuel costs account for around 55% of total operating costs (a 2012 study). [1]Source 1: Impacts of diesel price increases on India's trucking industryunverified
- Diesel leakage is often cited at about 8% of the diesel filled. [2]Source 2: Fuel monitoring system in India: how much can fleet owners realistically save per vehicle?unverified
Research against
- No primary or small-fleet study was found; the 8% is a citation of a citation, and the higher figures come from vendors. Assumption The research's own gap (research report §7.2).
H2Owners act on a daily WhatsApp brief
Verdict Untested. No evidence either way, so it's an assumption. The pilot measures it.
Research for
- WhatsApp has more than 500 million users in India. [3]Source 3: Meta doubles down on WhatsApp Business in Indiaunverified
Research against
- Nothing found measures how often owners act on a message. Assumption research report §10, H2. The brief-opened rate is a launch criterion for the pilots.
H3Small operators' software WTP is low
Verdict Partly contradicted: we estimate they pay ₹150–300 per truck per month for GPS plus khata. Paying for bookkeeping is unproven.
Research for
- GPS renewals run about ₹1,000–2,500 a year. Assumption A memo summary with no single quote (research report §8).
Research against
- WheelsEye's software subscription revenue rose 20% to ₹152.7 crore in FY25, nearly 62% of its revenue. [4]Source 4: WheelsEye posts Rs 243 Cr revenue in FY25; losses remains flatunverified
- Listed prices: a LocoNav wired GPS tracker at ₹2,184, a WheelsEye truck GPS with a 1-year plan at ₹3,850, and TransportBook's premium plan at ₹4,999 a year. [5]Source 5: India's best selling GPS trackers[6]Source 6: WheelsEye GPS tracking device for trucks, with a 1-year subscription[7]Source 7: TransportBook: the transport business app and its premium planunverified
- A small owner already spends about ₹150–300 per truck a month on a GPS plan and a khata app. Assumption Our estimate from listed prices (a LocoNav tracker, a WheelsEye tracker with a year's plan, TransportBook's premium khata plan), spread over a year and a small fleet's trucks; not a measured spend (research report §8).
H4Lenders value verified per-truck cash flow
Verdict The direction is supported. No evidence of a lender paying a third party, so the model is a lending partnership.
Research for
- Cholamandalam reports Stage 3 (90+ days overdue) at 3.35% (Sep 2025), and Mahindra Finance at 3.7% (Mar 2025). [8]Source 8: Cholamandalam Investment and Finance reports strong Q2 and H1 growth[9]Source 9: Mahindra Finance: financial results, quarter 4 FY25unverified
- BlackBuck's lending arm says real-time behavioural and transactional data enables faster underwriting and loan disbursals. [10]Source 10: BlackBuck infuses capital into its lending arm, BlackBuck Finserveunverified
Research against
- No lender was found paying a third party for telematics data, and BlackBuck kept its data in-house. Assumption What the research did not find (research report §7.4).
H5Factory fuel data is enough without a sensor
Verdict Weak: CAN steps are 10–40 L. Hence stream fusion and honest confidence.
Research for
- Tata Motors has connected 5 lakh commercial vehicles to Fleet Edge. [11]Source 11: Tata Motors connects 5,00,000 commercial vehicles with Fleet Edgeunverified
Research against
- A patent design for factory float-type fuel-level sensors describes readings in coarse steps of about 10–40 L. [12]Source 12: Sub-resolution fuel measurement (US patent application 20220298985)unverified
- Only about 0.67 million trucks are OEM-connected, against about 12.5 million on the road, and small owners buy used. Assumption Our arithmetic from Tata's 5 lakh and Ashok Leyland's 170,000 connected vehicles (research report §4); third-party access to OEM fuel data is unverified.
H6Flags that skip the driver's side drive drivers away
Verdict Untested. Kept as the guardrail metric.
- The research found nothing for or against it. Assumption research report §10, H6. The wrong-flag rate guardrail watches it from the first pilot.
H7Insurers would price on telemetry (India)
Verdict Weak now. Phase 3.
Research for
- IRDAI allowed pay-as-you-drive and pay-how-you-drive add-ons in July 2022. [13]Source 13: IRDAI allows innovative add-ons, floater policy for vehicle insuranceunverified
Research against
- IRDAI has identified five obstacles to telematics-based insurance gaining mainstream acceptance. [14]Source 14: India's insurance regulator endorses telematics to lower motor premiumsunverified
Assumptions behind this page5
- The phases and their timing are our plan, not a commitment anyone has made. Assumption bet-spec §10. The pilots, the lending partner and the EV ledger are all still to be won.
- Until a lending partner signs, the paid tiers and the pilot budget fund Free. Assumption EXE46: no lending partner is signed yet, and the referral fee is a hypothesis to test, not a launch dependency.
- A verified truck-month has at least 25 verified days. Assumption Our definition (bet-spec §8): allows a few days off the road or awaiting resolution in a 30-day month.
- A verified day: the books closed, every trip reconciled, and no unresolved flag older than 48 h. Assumption Our definition (bet-spec §8): a day a lender can rely on has a closed ledger and no open question older than two days.
- The guardrail lines are our targets, not measurements. Assumption bet-spec §9. No pilot has run yet, so each line is what we would hold the pilots to.
